IDF Failed Defense Mission at Pogah Outpost on Oct. 7, Investigation Finds

A ten-month investigation into the battle at the Pogah outpost on October 7 concluded that the Israel Defense Forces (IDF) failed in its defensive mission, allowing Hamas militants to breach the area, infiltrate Kibbutz Be'eri, and capture the outpost. The inquiry, led by Colonel Ori Ron, was presented to the families of the 18 soldiers killed in the battle and to former IDF Chief of Staff Herzi Halevi.

The investigation found systemic and tactical failures. Systemically, the IDF was unprepared for a large-scale surprise attack and did not fulfill its responsibility to defend the sector. Tactically, the company combat team lacked adequate equipment, operational readiness, and necessary outpost infrastructure for combat. The forces were primarily engaged in riot control prior to October 7, leading to training and preparedness that did not match a simultaneous, multi-front surprise assault.

During the attack, soldiers initially took cover, but tank crews engaged militants attempting to breach the fence. One tank was disabled by an enemy drone but continued firing for an hour. Another tank destroyed ten militants before being hit by an anti-tank missile, with its crew severely wounded and commander abducted. Nine militants infiltrated the outpost itself, engaging mortar crews and killing several soldiers. The fighting continued for hours amidst shortages of ammunition and ongoing fire.

At approximately 1:00 PM, militants set fire to the protected dining hall, filling it with smoke and causing soldiers to lose consciousness. Five soldiers emerged to fight and were killed in close-quarters combat with dozens of militants. Rescue forces from the LOTAR unit and Golani Brigade officers only arrived between 4:20 PM and 4:50 PM to clear the outpost, link up with survivors, and evacuate the wounded. In total, 18 soldiers and commanders were killed, 22 were wounded, and two were abducted to Gaza.

The inquiry identified critical failures including insufficient preparation of the Pogah outpost, compromised intelligence gathering, and ineffective airstrikes due to poor coordination with ground forces. The loss of commanders during the battle also hampered decision-making. Despite the severe shortcomings, the report highlighted the bravery and camaraderie of the soldiers and commanders who fought for hours under difficult conditions.
